Most AI integration failures are predictable at the assessment stage. The team discovers them six weeks into a project, but they were visible on day one to anyone asking the right questions. The code is almost never the bottleneck. The data, the team, and the problem definition are.
An AI readiness assessment is not a consulting deliverable designed to generate work. It is an honest answer to one question: do you have what you need to build this integration successfully right now? Sometimes the honest answer is no — and that is useful to know before you spend three months finding it out.
The AI feature you are building is only as good as the data it uses. For RAG integrations, the question is whether your knowledge base is structured and current. For AI features that use your product data, the question is whether that data is clean, consistent, and accessible. Most companies have the data they need in the wrong format: PDFs with inconsistent layouts, spreadsheets with merged cells, database schemas that evolved organically and were never standardized.
Data preparation is typically 30 to 40 percent of an AI integration project. If you do not account for it in the timeline and budget, you will hit it mid-project.
Can you get the data into the model's context at runtime? This means API access, sufficient rate limits, manageable latency on retrieval, and permissions that allow the integration to read what it needs. Surprisingly often, the data exists but is locked behind a system that makes programmatic access difficult.
LLM calls are async, variable in latency, and fail in ways that synchronous API calls do not. Can your current architecture handle job queues, streaming responses, and graceful degradation when the model API is slow? If your stack has no queue infrastructure today, adding it is not a blocker — but it is a scope item.
Who maintains the integration after it ships? AI integrations behave differently from traditional software: model outputs drift as prompts age, retrieval quality degrades as the knowledge base grows stale, and new model versions require re-testing. Someone on your team needs to own this. If nobody does, the integration will degrade silently.
Can you describe what the AI should do in one sentence, with a specific user and a specific outcome? "We want to use AI to improve the customer experience" is not a use case. "We want to automatically categorize support tickets by product area so tier-1 agents spend less time routing" is a use case. The specificity determines whether the integration can be built, tested, and measured.
The output is a clear answer on one of three paths: you are ready to build now, you need to do preparatory work first (usually 4 to 12 weeks of data preparation or infrastructure work), or the use case is not a good fit for AI integration at all and there is a better solution.
If the answer is "ready to build," the assessment also produces a prioritized list of integration opportunities ranked by ROI and implementation complexity. This becomes the project backlog for the first phase of work.
In most assessments, the company is ready on criteria 2 through 5. The blocker is data quality. The fix is known and achievable — but it needs to be scoped, resourced, and sequenced before the AI integration starts, not discovered as a surprise during it.
